The new reality

The uncomfortable truth

The danger isn't AI-generated code. It's that the processes meant to catch problems were barely catching them before AI showed up.

By now, most engineering organisations have invested in some form of AI tooling. A few engineers — often very few — have fully embraced it and are using it to accelerate everything they do. They're getting blocked by manual processes, by organisational scepticism, by a lack of support and understanding from above.

Often, no one is clear on even the basics. "Should we estimate this as if a four-person team would be building it?" "We used AI to build this — how do we actually prove that it works?" That last one comes up a lot. The irony is thick: as if we don't face the exact same question, just with worse answers, when the code is human-written.

True story

"I accidentally completed this task in a couple of Claude Code sessions over the weekend. We'd already estimated eight man-days for it. Now my boss is upset because it makes us look incompetent."

The answer isn't to bolt AI onto your existing delivery process and hope for the best. That's what most organisations are doing, and it's why they're not seeing the results they expected. Define requirements, write specifications, break into user stories across disciplines. This step is identical in both models — the work that needs doing is the same. The difference is everything that comes after.

Staff specialists

Recruit or assign platform-specific specialists: a React developer, two .NET backend developers, a QA engineer, maybe a DevOps person. Each role fills exactly one skill-shaped hole. Four people, four calendars, four communication channels. The coordination overhead starts here and never stops.

Estimate

Each specialist estimates their slice independently. Estimates compound: 4 people × individual estimates × integration assumptions × coordination overhead. The total is always larger than the sum of the parts, because nobody accounts for the time spent waiting for each other.

Add safety margin

Project managers pad estimates for unknowns, integration risk, and the inevitable "it turned out to be more complex than we thought." This padding is structural — it exists because the model itself creates unpredictability. More people means more variables. More variables means more padding. The margin protects the timeline from the model, not from the work.

Build slowly

Sequential handoffs between specialists. Frontend waits for backend APIs. QA waits for features to stabilise. Integration happens late and surfaces problems that should have been caught earlier. Each person works at full capacity on their slice but the system moves at the speed of its slowest dependency chain.

Deliver late

Despite the safety margins, coordination overhead and sequential dependencies push delivery past the deadline. The irony: the model designed to "manage risk" through specialisation is itself the primary source of risk. The work wasn't hard. The orchestration of humans doing the work was hard.
